A year ago, I spent two weeks building my first working AI agent from scratch. Today, I built Alfred — our 24/7 call assistant that books meetings and qualifies leads — in about 24 hours.
The difference isn't that I got smarter. It's that the tools got exponentially better.
But here's what surprised me: knowing how to build from scratch actually makes using these new tools easier, not harder.
The Two-Week Prototype
Last year, I earned two certifications in AI agent architecture. The courses were excellent — deep dives into LangChain, vector databases, prompt engineering, tool calling, and conversation state management.
Then came the practical exam: build a working agent.
What should have been simple turned into a two-week debugging marathon:
- Custom webhook handling for voice input
- Manual conversation state tracking
- Parsing and formatting every LLM response
- Building tool-calling logic from scratch
- Debugging hallucinations and context windows
- Handling edge cases (caller hangs up mid-sentence, API timeouts, etc.)
By the end, I had a working proof of concept. It could answer questions, call APIs, and maintain context across a conversation.
It also had about 800 lines of custom code and required constant babysitting.
Fast Forward to Today
Yesterday, I rebuilt that same capability using ElevenLabs Conversational AI and Cal.com.
The full stack:
- Voice agent with natural conversation flow: 15 minutes
- Integration with Google Calendar: 20 minutes
- Webhook to capture leads in our database: 30 minutes
- Email notifications when someone books a call: 10 minutes
- Website widget for click-to-talk: 5 minutes
Total time: About 80 minutes of actual work. The rest was testing and polish.

Why the Difference?
Abstraction layers.
A year ago, building an agent meant:
- Handling WebSocket connections manually
- Managing audio encoding/decoding
- Implementing VAD (voice activity detection)
- Building conversation loop logic
- Parsing tool outputs and feeding them back to the LLM
Today's platforms (ElevenLabs, Vapi, Bland AI, etc.) handle all of that. You just:
- Define your agent's personality
- Add tools (APIs it can call)
- Test and deploy
It's like the difference between writing raw HTML/CSS/JavaScript versus using a framework like React or Astro.
But Here's the Thing
Understanding the fundamentals makes you better at using the tools.
When I set up Alfred yesterday, I knew:
- How to structure prompts for reliable tool calling
- Why date/time context matters (LLMs don't inherently know "today")
- How to design API responses the agent can parse
- What edge cases to test (hang-ups, API failures, ambiguous input)
- When to use webhooks vs. real-time integrations
Someone who only learned on the new platforms might struggle with:
- "Why is my agent calling the wrong tool?"
- "Why does it think we're in 2024?"
- "Why does it fail when the API returns an error?"
Because they never had to debug those issues at the code level.
Agents Feel Like Websites Now
Building agents today reminds me of building websites in 2010 vs. 2026.
In 2010:
- You hand-coded HTML
- CSS was a pain
- JavaScript was verbose and browser-inconsistent
- Deploying meant FTP uploads
In 2026:
- Frameworks handle routing, state, and rendering
- CSS frameworks give you beautiful defaults
- Build tools handle optimization
- Deployment is
git push
But knowing HTML/CSS/JS still matters. When something breaks, or when you need custom behavior, you drop down a layer.
Same with AI agents:
- Platforms handle conversation loops, audio, and tool calling
- Pre-built integrations give you 80% of what you need
- Deployment is clicking "Publish"
But knowing how agents work underneath still matters. When you need custom logic, or when something breaks, you can fix it.
What This Means for Businesses
If you're a service business owner wondering whether to invest in AI automation, here's what this evolution means for you:
1. It's Faster Than You Think
A year ago, I would have quoted 2-3 weeks to build a custom call assistant.
Today? We can have you live in 1-2 days.
2. It's More Reliable

If they've only used no-code platforms, they might struggle when things break.
The Next Year
A year from now, I expect we'll be laughing at how "hard" it was to build agents in 2026.
Maybe we'll have:
- One-click integrations with every CRM
- Agents that self-optimize based on call outcomes
- Multimodal agents that switch seamlessly between voice, text, and video
- Proactive agents that call you when something needs attention
But the fundamentals won't change:
- Clear prompts
- Reliable tool integrations
- Edge case handling
- Understanding how LLMs work
The tools will keep getting better. The principles stay the same.
